    HR Imports the Review List

    HR uploads a CSV of employees due for review into the Performance Reviews table: employee ID, name, email, department, manager email, review period. Each row becomes a tracked review record the instant it lands. That's the entire setup for a full cycle.

    The Employee Self-Assesses

    The moment their row is created, the employee is emailed their Self-Assessment link. They reflect on accomplishments, goals achieved, challenges faced, skills, what they want to improve, and their goals for the next period. Nobody in HR sends that email or chases who hasn't opened it.

    AI Summarizes It, Manager and Peers Are Invited

    Submitting the self-assessment triggers AI to summarize the key achievements, challenges, and themes onto the review row. Then the manager is emailed their evaluation form and the team is asked in Slack to submit anonymized peer feedback. One submission fans out to everyone who needs to act next.     Peer Feedback Is Collected and Summarized

    Every peer submission re-summarizes all peer input collected so far for that employee (deduped and anonymized) onto the same review row. The record stays current as feedback arrives, rather than being assembled at the end from a pile of separate submissions.

    The Manager Evaluates

    The manager gives a rating and adds strengths, development areas, and a recommendation. Submitting it is the trigger for final synthesis, using whatever peer feedback has landed by that point, so a slow peer never blocks a cycle.

    AI Writes a Balanced Final Review

    AI consolidates the self-assessment summary, the peer feedback summary, and the manager's evaluation into one final draft: accomplishments, strengths, areas for improvement, and (the genuinely useful part) where the three views agree and where they diverge. HR is notified it's ready. It is a draft grounded in evidence, never a compensation, promotion, or termination decision on its own.

    HR Decides, the Employee Is Notified

    HR reads the draft and sets the outcome directly on the review row: Completed, Requires Follow-up, Promotion Recommended, or PIP Recommended. The moment that field is set, the employee is emailed automatically that their review is complete. The decision stays entirely human; only the chasing is automated.

How do the three inputs come together?
Each has its own form: Self-Assessment, Peer Feedback and Manager Evaluation. All three write to the same Performance Reviews row, so one employee's cycle is one record rather than three documents in three places.
Does AI decide the rating?
No. AI summarizes each input and drafts a balanced final review from all three perspectives. HR decides the outcome and the employee is notified afterwards, so the judgement stays with people.
How does a review cycle start?
HR imports the review list and the Open Review Cycle workflow opens a row per person and invites the self-assessment. Peers and the manager are invited as each prior stage completes, so nobody is asked before their turn.
What do I need to connect?
Gmail is required and carries the invitations and the final notification. Slack is optional and posts peer feedback requests to a channel, with Telegram and Discord as alternatives.
Is peer feedback shown to the employee verbatim?
Peer input is summarized rather than forwarded raw, which is what makes people willing to give it. The synthesized review is what reaches the employee after HR has decided.
